Are third-party leads still worth it now that AI is sending me walk-ins?

Are third-party leads still worth it now that AI is sending me walk-ins?

Third-party leads still bring in shoppers, but you pay for every one whether it buys or not. An AI-referred walk-in costs nothing per head and usually shows up further along in the decision. Neither replaces the other, so judge each by cost per delivered deal, and start tracking the walk-ins your CRM never labels.

Picture a store that spends $9,000 a month across a couple of third-party lead providers and gets 300 leads. If 20 become appointments and 7 become deliveries, that is roughly $1,285 per delivered car in lead spend alone. Those numbers are made up, but run your own. Most GMs I talk to have never divided the invoice by deliveries instead of by leads.

What is a third-party lead actually worth now?

It is worth what it delivers, not what it counts as. A third-party lead is a shopper who raised a hand on someone else's site, usually while comparing several stores at once. You are one of three or four dealers getting the same email and the same phone call attempt.

That is not worthless. Those leads still produce deliveries, and a fast, human first response wins more than its share. But the lead count is the vendor's number. Your number is cost per sold unit, after you subtract the deals you would have gotten anyway from a repeat customer or a shopper who was already coming to see you.

    What is an AI-referred walk-in?

An AI-referred walk-in is a shopper who asked ChatGPT, Gemini or Google's AI answer which store to visit, got your name, and showed up or called without ever filling out a form. They never touch your CRM as a lead. They arrive as a walk-in, a phone-up, or a "my buddy told me" on the sales log.

This is why the pattern in your Up who already asked AI about you before walking in matters. By the time that customer is standing in your showroom, the comparison shopping is done. They are not shopping you against four other stores anymore. They are checking that the store matches what the AI told them.

    Which one closes better?

Usually the walk-in, and the reason is simple: the shopper has already narrowed the field. If your internet lead ratio is, say, 1 in 40 and your AI-influenced walk-ins close at 1 in 3, a single walk-in is worth more than a dozen leads. That is a hypothetical, but it lines up with what many stores see when the lead count drops and the closing ratio climbs. I wrote about that exact pattern in why your closing ratio can climb while your lead count falls.

The catch is that you cannot manage what you do not count. A third-party lead has a source code. A walk-in who found you through AI has nothing unless somebody asks.

How do I count walk-ins that AI sent me?

Ask one extra question at the greeting and write down the answer. Something like: "Did you look us up online before you came in, and what did you use?" Then add a source in your CRM or even a simple tally on the whiteboard for ChatGPT, Gemini, Google AI answer, and "other."

    • Have the receptionist or BDC ask on every inbound call, not just sales calls.
    • Have the greeter ask at the door and let the salesperson log the answer.
    • Review the tally weekly, not monthly. A two-week sample can already show you a trend.

Within a month you will have a rough ratio of AI-influenced visits to total showroom traffic. That ratio is the first real number you will have on a channel that has been invisible in your reports.

Should I cut my third-party spend?

Not on a hunch, and not all at once. Pull cost per delivered unit for each provider over the last 90 days, drop the one that is clearly worst, and watch whether total appointments move. If they do not, you found waste. If they do, you found a channel that was carrying more than the report showed.

What I would not do is keep funding leads while ignoring whether AI engines can describe your store accurately. The reason is in how AI decides which dealership to recommend: it picks the store it can describe with the most confidence. Every dollar spent on leads buys a shopper who may already have an answer from AI, and you want that answer to be you. If you want the longer list of what moves the answer, the rest of the blog covers it.

What is the simple version for my next sales meeting?

Three numbers: cost per delivered unit from third-party leads, number of walk-ins who say AI sent them, and closing ratio on each. Put them on one page. If the walk-in column is blank, that is the finding, and it is the same gap that makes lead reports look worse than the floor feels.
