The Search Box Is Moving. Is Your Business Going With It?

By Mike Yates, Founder of AEO Whisperer and General Manager, BMW of Bridgewater
For twenty-five years, "being on Google" was the whole playbook. Rank on page one, buy the right PPC terms, keep your GMB profile clean, and the phone rings. That playbook still works — but it's shrinking fast, and most business owners haven't caught up with where their customers actually went.
They went to the chat box.
The numbers are not subtle anymore
If you were dismissing AI search as "the shiny new thing" even six months ago, that position isn't defensible in April 2026. Consider where we are:
- AI assistants now account for roughly 56% of global search engine volume — nearly at parity with traditional search.
- ChatGPT Search alone processes 250–500 million queries per week, putting it inside the top five search properties in the world.
- Gartner's projection that traditional search volume would drop 25% by the end of 2026 is tracking on time.
- AI-driven search went from under 10% of interactions in 2023 to roughly 30% by early 2026.
- And here's the kicker for anyone running a P&L: the average LLM-referred visitor is worth about 4.4x more than a traditional organic visitor by conversion value.
That last stat is the one I keep coming back to. It's not just that fewer people are typing into Google — it's that the people using ChatGPT, Gemini, Claude, and Perplexity are showing up further down the funnel, already informed, already shortlisted, already close to buying.
Why this happened faster than anyone predicted
The recent wave of model launches — Gemini's jump from about 5% of the AI chatbot market in January 2025 to over 18% by January 2026, ChatGPT's continued dominance even as its share "slipped" to 68%, and Claude's rise among professional users — isn't just a story about competing chatbots. It's about three things happening at once:
- Better answers. Models now cite sources, pull live data, compare products, and handle multi-step questions in a single turn.
- Integrated search. Google's own AI Overviews, ChatGPT Search, and Perplexity have normalized "ask a question, get an answer" instead of "type keywords, scroll through blue links."
- User preference. Once a customer asks "which dealership near Bridgewater has the best service department for BMW?" and gets a real answer, they don't go back to scrolling ten results.
If you're selling cars, homes, legal services, HVAC, dental, or any considered purchase where people used to Google five or ten times before buying — that entire research phase is collapsing into a single conversation with an AI. And if the AI doesn't know you exist, you are not in the consideration set. Period.
What this means for your business — practically
Here's the uncomfortable part. Most businesses I talk to are still spending the same (or more) on Google paid search, believing that's where the customer is. They're half right. The other half of the customer is somewhere they're not measuring.
A few things I'd encourage any operator — dealer, retailer, service business, you name it — to do in the next 30 days:
- Find out if you exist in AI answers. Open ChatGPT, Gemini, and Claude. Ask each of them the questions your customers actually ask: "Best [your category] in [your city]." "Where should I go for X near me?" "Who has the best reviews for Y?" If your name isn't in the answer, your Google budget is doing less work than you think.
- Stop treating your content like it's written for a search bot. LLMs reward clear, direct, answer-shaped content. Customer-facing FAQs, real specs, straight pricing, and named-by-name pages outperform keyword-stuffed SEO copy every single time.
- Get your reviews, schema, and citations in order. LLMs pull from the same trust signals search engines always cared about — but they weight them differently. Review volume and recency now matter more than average star rating for AI recommendations.
- Measure AEO, not just SEO. Traditional rank tracking tells you nothing about whether an AI is recommending you. This is the specific gap AEO Whisperer was built to close — for dealerships first, and increasingly for other industries asking us for it.
What we're seeing in the field
I built AEO Whisperer because as a GM, I realized my own store was invisible on three out of the four major AI engines. Not ranked poorly — invisible. And I wasn't alone. Nearly every dealer I tested came back the same way.
Dealership Guy recently covered how we're approaching this — you can read that piece here. It's a useful read whether you run a dealership or not; the mechanics of AI search visibility are the same across industries, even if the queries differ.
The bottom line
Traditional search isn't dead. 90% of global search traffic still moves through Google. But the slice going to LLMs is the growing slice, the higher-intent slice, and the harder-to-win-back slice once a competitor gets there first. Every quarter you wait is one more quarter of a customer base silently being shown someone else's name.
The good news: AEO isn't a five-year project. Most businesses can materially improve their AI visibility in 30–60 days with the right audit and the right content moves. The bad news: your competitors are being told the same thing.
